Naturally, two hours after I started working on the problem and 5 minutes after posting, I found vol+ / vol- / power which solved the problem. I'm still having the problem with TWRP being replaced at the next reboot.
Darn n00bs posting questions when they can find the answers themselves.

I was following this SIM unlock procedure: http://forum.xda-developers.com/show....php?t=2718150 .
The first step, unlock bootloader through htcdev, worked.
I downloaded the custom recovery TWRP 2.8.6.0 from http://forum.xda-developers.com/show....php?t=2717932 .
I installed it with the directions here: http://teamw.in/project/twrp2/225/
adb reboot bootloader
fastboot flash recovery twrp.img
fastboot reboot
As that article warns, it seems to write over the TWRP on first reboot. So I re-flashed TWRP and rebooted to fastboot. Then I selected Recovery. It went to a screen with "Entering Recovery..." at the top and "This build is for development purposes only..." in red at the bottom.
And it's stuck. Can't get it to respond to anything, even a long hold of the power button. Any ideas, or do I have a brick until the power runs out, or forever? Although my PC recognizes the device, neither adb nor fastboot see it.
